Export Shipping Cost from India: FOB, CIF and Consolidation

How Indian ecommerce exporters can control shipping costs: Incoterms, FOB vs CIF, consolidation tips, and practical cost drivers. Checked: 2026-09-24.

Incoterms allocation is educational. RoDTEP claims and customs filing practice need current DGFT/CBIC materials and your AD bank or CHA. This is not legal advice.

Shipping cost is often the second-largest line after product cost for Indian ecommerce and small B2B exporters. The levers that matter are Incoterm choice, mode (air versus sea versus courier), container fill, packaging weight and dimensions, and how often you ship partial loads.

This guide covers FOB versus CIF, consolidation, and resilience habits that keep cost under control. It does not invent fixed savings percentages.

What drives export shipping cost from India?

Typical cost drivers:

  1. Mode: Air and courier are faster and dearer per kg. Sea is cheaper per kg for volume but slower.
  2. Chargeable weight: Carriers often bill the higher of actual weight and volumetric weight.
  3. Origin handling: Inland transport to Nhava Sheva, Mundra, Chennai, Delhi air cargo, and so on, plus CHA and customs filing.
  4. Incoterm: Who pays main carriage and insurance.
  5. Fill rate: Full container load (FCL) versus less-than-container load (LCL / consolidation).
  6. Destination: Last-mile and remote-area fees if you sell DDP or use marketplace fulfilment.

File export documents correctly through your CHA and ICEGATE so clearance delays do not create storage demurrage.

FOB vs CIF: who pays what?

Per ICC Incoterms 2020:

TopicFOB (sea / inland waterway)CIF (sea / inland waterway)
Delivery / risk transferWhen goods are on board at named port of shipmentAlso on board at shipment port (risk transfers then)
Main carriageBuyer contracts and paysSeller contracts and pays to named destination port
InsuranceBuyer's concern unless agreed otherwiseSeller provides minimum cover (Institute Cargo Clauses (C) by default under CIF)
Import clearance / dutyBuyerBuyer

Practical takeaway for Indian sellers:

Do not claim a fixed percentage saving for FOB over CIF. The saving (or cost) depends on freight rates and who negotiates them.

When does consolidation help?

Consolidation (LCL for sea, or shared air freight) helps when you cannot fill a container or pallet programme alone.

Use consolidation when:

Prefer FCL or dedicated air when:

Ask forwarders for all-in quotes that list: pickup, origin fees, freight, fuel/security surcharges, destination THC (if your term includes it), and currency. Date-stamp every quote.

How do you cut chargeable weight without guessing percentages?

Re-quote after pack changes. Do not assume a universal "10% smaller pack equals X% lower freight."

Supply-chain resilience

Shipping cost is not only the rate card. Delays create storage, missed delivery windows, and marketplace penalties.

Practical steps:

  1. More than one carrier lane for your top destination (primary plus backup).
  2. Track milestones (gate-in, sailed, arrived, customs released).
  3. Buffer stock for bestsellers if ocean transit is long.
  4. Document readiness (commercial invoice, packing list, shipping bill) before cargo reaches the terminal.
  5. Know port holiday calendars for India and destination peaks.

Government cost offsets are not freight discounts

Schemes such as RoDTEP refund certain taxes and duties on export products. They improve net realisation; they do not rewrite your freight invoice. Check current rates and claim process on official DGFT / CBIC materials before you bake any incentive into a quote.
